Thanks to AI, there is a fascinating shift in how information retrieval business models are about to change. Many SaaS applications focus on indexing/processing and making data available to users for many use cases.

As AI components are introduced into enterprise products, the COGS of information retrieval fundamentally changes. Before you could index/store and make it available with predictable processing, GenAI introduced even more variable compute costs that scale with usage more than other use cases. Just like offloading all your workflows to “the cloud” can add up quickly, seeing how inference costs behave overtly will be interesting. This ignores the training costs of custom models that compound this problem.

With cross-functional teams springing up to handle tough problems in flat organizations, product managers are needed to get the team off the ground. Cross-functional teams no longer need a product manager day-to-day. At the same time, the role of the product manager becomes strategic.

Putting all aspects of your company’s competitive advantage on a third-party API is risky.

It always makes sense to use a third-party service to avoid having to maintain aspects of a product that are not unique differentiators to your business. The tradeoff is usually a cost decision that makes a difference at large scales, but we will ignore it for now since that’s a rabbit hole. It’s no secret that platforms as a service can and often do build competing solutions for products and services their customers offer once said product or service reaches a critical mass. We see this happen repeatedly with OpenAI, where any new release wipes out products built using their platform.

Companies trying to adopt GenAI technologies for proven use cases always wrestle with this tradeoff because 1) They also have to consider data privacy, and 2) If they are to build or host these components from scratch, it’s perceived that their time to market will be significantly longer.

So what?

At a point where a company like OpenAI could have ample access to capital, it becomes critical for any company thinking about using GenAI tools for a strategic area of their business to be careful about how much they rely on these underlying services for functionality, that is, their competitive advantage. Just like many organizations are rationalizing the distribution of workloads and even bringing some of those workloads closer to them vs. a third party, organizations building these new features must be on top of infrastructure they have more control over. The caveat here is that the rate of innovation for foundational models will be at the mercy of whatever is available in the “open source” alternatives. It doesn’t seem to be a problem today, but that doesn’t mean tomorrow that won’t be the case.

Companies grow, they add functionality to appeal to a wider audience, and over time create experiences that feel bloated, unfocused and incoherent.
Perks go unnoticed, users don't perceive features as being relevant or valuable, and the companies are left scratching their heads.
